Unorthodox concepts in HR : Career-Limiting Moves(CLMs)

In this post, let's continue our exploration of the Unorthodox concepts in People Management. We have been exploring concepts that are unlikely to be found in ‘respectable’ text books (and also not taught in ‘premier’ business schools) but are very much real in the paradoxical world of people management (See ‘The attrition principle,  'In the valley of attrition' , 'Sublimation of vision statements', 'Computer-controlled Manager Empowerment', ‘Training the Victim’ ,‘Two plus Two personality profiling’, 'Herophobia', 'Type N and Type O organizations', ‘The plus one problem’, ‘Exporting your problems’, ‘The IR mindset’ and “Magical Transformation of Talent” for the previous posts in this series).

The most popular informal concept in the domain of people management seems to be that of a ‘career-limiting move’(CLM). In fact, it is so popular that I was not even sure if it can be included in this series featuring the unorthodox concepts in HR. However, looking at the ‘richness’ of the CLM concept and its impact, I decided to do a brief discussion on CLM here.

A Career-Limiting Move (CLM) is an act that is likely to adversely impact the career prospects of a person. This 'act' can be that of 'omission' or 'commission', though the latter is more common. Also, this 'act' might be done by the individual (whose career is getting impacted) or by others who have power over the individual (e.g. by his/her manager or the organization). The ‘richness’ of the concept comes from the various ways in which this term is used and also from the causes/motivations that lead to CLMs.

Let’s look at some of the ways in which the term CLM is used: 
  • The most common use of the term CLM is as a warning to someone. We tell someone that a particular action would be a CLM for him/her, to warn the person against following a particular course of action.
  • Another use of the term CLM is as a prediction. When we hear about someone moving to a particular role, we might say that it would be a CLM for him/her, implying that this move is going to adversely impact his/her career. 
  • Similarly, CLM can be realization on hindsight. When we look back, we might realize that a particular action in the past turned out to be a CLM.
  • Yet another use of the term is CLM is to describe a particular aspect of the culture of an organization. We might say that questioning senior leaders is a CLM in a particular organization.
Now let’s look at some of the key factors that lead to CLMs:
  • Lack of alignment between the individual and the organization (as represented by the managers/leaders) on  what good lookslike’. Similarly, a clash between individual and organization ‘values’ can also lead to CLMs.
  • The organization failing to differentiate between a ‘stretch role’ and a ‘designed to fail’ role, moving a person to such a ‘designed to fail’ role, and, that move becoming a CLM for him/her. See ‘Of stretch roles and designed to fail roles’ for more details.
  • 'Self-Destructive Intelligence Syndrome’ (SDIS): This is ‘what makes smart people do stupid things’ that turn out be career-limiting. While sometimes  this could just be a matter of misjudging the situation, sometimes this could also be a deliberate act of violating the rules/regulations. 
  • Plain bad luck :Just being ‘at the wrong place/at the wrong time’ can turn out to be career-limiting! Also, unpredictable elements in the context can turn what could otherwise have been a perfectly good move into a career-limiting one. 
So, is there a ‘bright side’ to CLMs? Yes, what appears to be a CLM might not necessarily turn out to be like that. Even when there is some adverse impact because of the CLM, it might often be a temporary setback. It is even possible that what appeared to be a CLM turns out to be something that enhances one’s career (see ‘Of competencies and carbohydrates’ and ‘OD Managers as Court Jesters’ for two personal examples). This happens mainly because CLMs often involve pushing the unstated boundaries’ and sometimes it can work out very well. Also, standing up for what one believes is right is something that is too important to be let go because of CLM warnings. We must also remember that not all CLMs have a bad ending! Yes, having great managers/leaders very much enhances this possibility!

I have also come across situations where the CLM warning was based on the fears (ghosts!) in the mind of the person giving the warning and not based on reality. Similarly, sometimes a CLM warning could be an attempt to protect the interests of the person who is giving the warning (see the ‘IR mindset’ for more). So, we must do a reality check before acting on CLM warnings we get!

When the new doesn't outperform the old...

"Our approach has been to bring in new leaders who can take the company to the next level of excellence", said the Business Leader. "Are we sure that those new leaders have performed better than the existing leaders?", asked the Organization Development (OD) Manager*.

Infusing new talent across levels, especially at leadership levels, has been a favorite response of many organizations, when faced with performance or organization effectiveness challenges. There is definitely some merit to this. If the existing leaders have failed to meet the organization goals, they might be part of the problem. Sometimes, the existing leaders don't have the requisite skills or experience to drive business transformation, especially when the business is moving into new domains.

It is also true that a business leader can't micro-manage a large organization and hence has to depend on the leaders down the line. Again, there is no point in hiring highly capable leaders and giving them micro-instructions on what exactly they should do. However, as we have seen in 'Paradox of hiring good people and letting them decide', this strategy is not as simple to implement as it appears to be!

Yes, it is highly tempting to just 'throw new people at problems or opportunities'. Replacing existing leaders with new leaders sends strong messages both inside and outside the organization. It can create the perception that the organization is taking 'decisive action' and that the future is likely to be much better than the present.

So what is the problem with this approach? To begin with, it often happens that problems at the organization strategy, structure or policies level get misdiagnosed as individual capability issues of leaders down the line. If that is the case, unless the new leaders have the empowerment to change/influence those upstream issues (at organization strategy/structure/policy levels), they have no chance of being successful. If the failure of new leaders also gets (conveniently)  diagnosed as 'hiring mistake', this cycle of 'hiring - firing - hiring' new leaders would go on! Of course, if the new leaders also follow the same philosophy and bring in new people to their teams, this can snowball into large number of people changes with the associated disruption/ripple effects (and an absolute bonanza for recruitment consultants). All this can create an illusion of progress.

The organizations that have a propensity to make leadership changes at the slightest provocation might also be prone to a 'swim-or-sink' attitude ('now that you have been hired as a leader, it is up to you to make it work') once the new leaders join the organization -with not enough emphasis given to new leader assimilation and to putting in place the supporting structures for new leaders (e.g. time investment by senior leaders and mentors). This can get further complicated if the new leader doesn't get the required resources he/she needs. Of course, leaders are expected to 'do more with less'. But 'creating something out of nothing' is more like magic and not management. Similarly, the degree of stretch in the role might not be realistic. It is important to differentiate between 'stretch roles and designed to fail roles'

Now, it would be unfair to say that all the failures in leadership transitions are the fault of the organizations. There are many things the newly hired leaders can do to make an effective transition.  Let's look at just four of them and also explore what can be done jointly by the newly hired leader and the organization to maximize the possibility of  a successful transition.

Validate 'what good looks like': Individual leaders have personalities, values and work preferences. Organizations have their own preferred ways of doing things, behavioral norms and underlying assumptions ('culture'). A large degree of alignment between the leader's and the organization's underlying definitions of 'what good looks like' would make life easier for both the parties and enhance the chances of a successful leadership transition (See 'On what good looks like' for more details). There are two specific actions that can help here. The first is ensuring a more in-depth and open discussion on the 'culture-fit' kind of dimensions during the hiring process. The second is (when a hiring decision has been made based on a large degree of fit; after all there no 'perfect-fit') providing detailed feedback and coaching to the newly hired leader on those aspects/behaviors where there is insufficient fit. Not leveraging the wealth of data  generated during the selection process  for feedback and development/coaching is a costly miss that many organizations make.

Consider a bit of 'exorcism' :When a leader works in an organization for a while, patterns of interaction develop around that leader. When that leader leaves the organization, a vacuum gets created and the patterns that were centered around that leader (or the 'ghost of that leader'; as Robert Pirsig says, ghosts are essentially such patterns) looks for someone to attach itself to and the new leader becomes the prime target. So if the new leader is not careful, he/she gets sucked into those patterns and becomes part of the previous way of functioning before he/she realizes it. Now, especially if the leader has been hired with a mandate to drive change, this can seriously impair his/her ability to drive that change. Of course, all old patterns are not problematic and some of them might be even helpful. Continuing those helpful patterns can help the leader to provide the team some sense of continuity (and the assurance that the new leader doesn't disrespect the past), which is a big plus from the change management perspective. So, all that is required is to recognize the patterns and discontinue ('exorcise the ghost of') the dysfunctional patterns.

Being politically aware without 'playing politics' : Driving change (which is often the reason why new leaders are brought in) is essentially a 'political' activity as it alters the current distribution of power. Even the very act of introducing a new leader into an organization, can change the power balance! Many leadership transitions fail because the new leaders could not recognize or manage the power dynamics. So, as we have seen in 'A political paradox of OD' , the requirement is to be sensitive to the political dynamics of the organization and to manage it without  'playing politics'. Yes, this is a tightrope walk (and sounds a bit mystical like 'doing without doing') that requires a very high level of self-awareness and critical self-monitoring. In a way, this is part of being 'enlightened' . Remember,  enlightenment is about 'seeing things as they really are' (in the organization). Even for leaders who have been hired with a transformation mandate, 'it makes sense to understand something before trying to change it'! 

Alignment, alignment, alignment : Soon after I joined one of my previous organizations (which had gone through multiple organization transformations) I asked a senior colleague what are the top three things that can make someone successful in that organization. His response was "alignment, alignment, alignment". I have seen this factor being relevant in other organizations also - especially for newly hired leaders. Having alignment with one's boss can be the starting point. My favorite question to ensure alignment on this is : "What would make you recommend the highest performance rating for me?". Enabling alignment with one's team through jointly developing the vision and way forward for the team is very powerful. Consulting widely with key stakeholders before one finalizes the vision and way forward is also very helpful (to deepen one's understanding of the organization, to clarify mutual expectations, to secure buy-in and to start building one's network). For a new leader it is very easy to make wrong (inappropriate)  assumptions based on his/her experience in other organizations. So, these alignment conversations are most helpful. The principle of  'survival of the fittest' (that governs  biological evolution) is applicable to the  'survival of newly hired leaders' also and we must remember that 'fittest' is defined in terms of 'being the best-adapted to the local environment'. Alignment is indeed a very powerful 'fitness' (fitness to the new organization) increasing activity!

So, where does this leave us? Bringing in new leaders is not some sort of a panacea for all the organizations' ills. Before bringing in new leaders, organizations should do some soul-searching on what exactly are the problems they are trying to solve and whether bringing in leaders from outside is the best option. The new leaders should bring in some capabilities or experiences that the organization doesn't have internally (and can't develop in the existing leaders within a reasonable time frame). 'Not being burdened by the past' shouldn't be the primary value that a new leader brings in. Else, the new leader would become part of the 'old' in a very short time (and becomes a candidate for replacing). Organizations should invest more in making the new leader successful. Apart from putting specific programs in place (like new leader integration, mentoring, coaching by senior leaders etc.), organizations should emphasize that the senior leaders who have hired the new leaders are accountable for making the new leaders successful.

Of course, the above discussion is applicable to all new hires and not just to new hires at senior leadership levels. It is just that possible negative impact of a failed or 'troubled' leadership transition (on the team and on the organization)  is much higher.  As we have seen in 'Polarities of leadership' , leadership involves finding the right equilibrium between polarities, that too along multiple dimensions. Newly hired leaders need more help to find the appropriate equilibrium for the new organization context. The encouraging thing is that the upside of a successful leadership transition is also very high and hence worth the additional investment!

Treating the Multiple Personality Disorder of HR Professionals!


“Those who say theory and practice are two unrelated realms are fools in one and scoundrels in the other”, I came across this quote (from 'Letters of Ayn Rand')  some time ago and it reminded me of a ghost that I have been trying to exorcise for the last 11 years. In 2007, I wrote a post called ‘HR Professionals and Multiple Personality Disorder’, where I talked about many HR Professionals (especially those who have taken their behavior science education seriously) developing multiple personalities to deal with  the conflict between the apparently mundane nature of their jobs and the desire to apply their behavior science knowledge to their work. So, when they are in their Personality 1 (the dominant personality) they carry out their jobs without any application of their behavior science knowledge and when they are in their Personality 2, they go to HR conferences and HR team meetings and talk about applying theory to practice (without ever getting around to implementing what they have discussed). Both these personalities co-exist, without being consciously aware of the existence of the other!

Though this post had triggered quite a bit of discussion in the blogosphere (see here and here apart from the comments section of the post for examples), the post was incomplete in a very significant way. While I did detail out the disorder (and the possible causes for the development of the disorder), the only thing I mentioned on treating this disorder was to get the multiple personalities to talk to one other. While this was a useful first step, it was far from sufficient as a cure. So, the matter of finding a cure was not properly closed (buried) and it created the ghost (that I mentioned at the beginning of this post) that has been haunting me ever since. What follows in this post are some thought fragments based on my struggle with this ghost during the last decade.

Let’s start with a basic question. Is there really anything like ‘HR theory’? This question becomes important as HR is essentially an applied field. Yes, one learns many theories during one’s HR studies. But these theories are mostly borrowed from psychology, sociology and anthropology. We must also remember that HR is a relatively young field even as compared to other social sciences.

Now, let's see what is a theory and how it is different from a law and a model. A scientific law is the generalized (often mathematical) description of an observed phenomenon (e.g. Newton’s Law of Universal Gravitation). It doesn't explain why the phenomenon exists or what causes it. The explanation of a phenomenon is called a scientific theory (e.g. Einstein’s theory of relativity). To be useful in the context of our discussion here, a theory should provide predictions that can inform actions, and to be scientific a theory should be falsifiable (i.e. the predictions of the theory can be empirically tested, and the results of the testing can strengthen/weaken the theory or even lead to modification/discarding of the theory). It is interesting to note that when we move outside the realm of scientific law and consider the laws created by an authority (e.g. the government, as in the case of labor laws), these laws are intended to impose order or  create a desired pattern in the behavior (as opposed to just describing a pattern that already exists). A model provides a structural representation of a phenomenon to enable a simplified understanding (e.g. 70:20:10 model of learning).

To be pragmatic, any theory that helps us to understand, predict and possibly influence human behavior at the workplace, we would consider to be an HR theory regardless of its field of origin (e.g. Vroom’s Expectancy -Instrumentality- Valance theory of motivation).

Since I was aware of the risk (of not being able to apply what I have learned; and I did take my behavior science education very seriously), I wanted to ensure that I did something beyond commonsense. So, I learned the various tools and methodologies (job evaluation methodology, change management methodology, tools for competency mapping, tools for data analysis, psychometric instruments, behavioral event interviewing etc.). While it gave me some satisfaction, later I came to realize that what I have become is more of a ‘mechanic’ and not a scientist or even an engineer (See Daydreams of an OD Mechanic). From that point, I made a more conscious effort to apply theory to practice and the following thought fragments are based on my learning from that effort (and from experience of young HR specialists I mentored) during the last decade.

  • First, some good news! Contrary to popular belief, most of the business leaders do want us to bring in our specialist expertise to our work (remember, they are paying us higher for our HR expertise). Yes, they want us to bring our expertise to solve the most important business problems (forget 'HR for HR') and that too in such a manner that they can relate to it.

  • There is an entire continuum from abstract theory to middle level theory(principles) and models. While it makes sense to understand the entire continuum (so that higher levels can inform the choices at the lower levels), the lower levels are easier to communicate and apply in the business context. For example when it comes to Learning and Development, we have theories of perception (abstract theory), principles of adult learning and 70:20:10 model of learning.

  • It is critical to communicate at the appropriate level of abstraction depending on the client/audience. In general, it is much better to bring in theories and principles without using intimidating labels. For example, instead of using terms like Expectancy -Instrumentality- Valance of the Vroom’s theory of motivation, we can simply say that employees would be motivated if we our performance management system can give them the confidence that their efforts would lead to higher levels of performance, that the higher levels of performance would lead to more rewards and that the rewards would be those that the employees are interested in. No, this doesn’t lead to loss of rigor. It definitely takes more effort to crystallize our understanding of the theory. As Einstein said, “If you can’t explain it simply, you don’t understand it well enough”!

  • It makes a lot of sense to understand how and in what context a particular theory was derived (and the underlying worldview, if possible) so that one can make more informed choices on its degree of relevance in a particular context. Also, one should be open to look at the multiple theories that might apply to a particular situation even when they give different predictions. By struggling with the paradoxes arising out of the different predictions provided by the various theories one can develop a certain kind of wisdom (See Wisdom-level consulting) that can help us to make better decisions!

  • Theories and models can also be valuable sources of ideas and of the various ways to think about a situation, even when we can’t directly derive a specific recommendation based on the theory (remember, there are other factors that impact decision making like the ‘people management philosophy’ and organization constraints). Like Randy Pausch said, “Life is an Engineering problem” (it is about optimizing within constraints and not about perfect solutions). Hence, if we consciously think through what we can infer from the various theories that are applicable in the particular situation, we can do a much better job of optimizing the decision-making.

  • We must be wary of the seductive charm of ‘best practices’. Of course, we can leverage best practices as a source of ideas. Knowledge of ‘best practices’ can easily give us an illusion of expertise (and even that we are applying theory to practice). We must remember that a best practice is a best practice in a particular context and that unless we can figure out what made it a best practice in that context (our knowledge of the applicable theories can help us in figuring this out) we can’t deduce what is ‘transferable’ to our context. Casual benchmarking, like casual sex, is easy but dangerous! Similarly, having a strong understanding of the fundamental theories governing a particular domain, allows us to make better sense of the large number of ‘research findings’ (which are often about some relationship that has been 'found' between two variables) that we come across professional magazines, so that we can make more informed decisions on their applicability to our context (as the theories can explain the ‘’why’ of the relationships between the variables).

  • There are many opportunities in organizations (especially when you are facilitating sessions or even when you are part of group interactions) when you can use the data points from the group’s (immediate or historical) experience to highlight patterns predicted by applicable theories. In a way, theories are about predicting probable patterns. By being aware of some of the probable patterns, one is in a much better position to point out the patterns when they emerge. This can lead to insights and actions. Yes, depending on the preferences and learning style of the people involved, one can take a decision on whether or not to use the actual (technical) terminology associated with the theory. In a way, this process also helps us to develop our ability to detect new patterns and explanations and to abstract new knowledge from our experiences that would be helpful to other professionals. To me, HR being essentially an applied discipline badly needs more models and concepts that are derived in the context of the actual practice of the profession.

  • While consulting or internal consulting oriented jobs do provide a formal mandate to stand at the intersection of theory and practice(and hence to apply theory to practice), one must resist the temptation to get obsessed with (and hence get stuck at the level of) tools, methodologies and best practices as mentioned above.  

As in the case of many other diseases, ‘prevention is better than cure’ in the case of the Multiple Personality Disorder of HR professionals also. This requires making changes to HR education (e.g. also teaching how and in what context a theory was derived, what sort of empirical validation of the predictions of the theory exists and how the theory is applied in the context of business organizations instead of just teaching the theory, helping the students to 'develop the stomach for theory' that enables one to integrate the various theories applicable in a context or at least to hold the competing theories in mind without going crazy etc.) and to the way we manage the ‘campus to corporate’ transition (e.g. orienting them to the aspects mentioned in the bullet points above, highlighting the possibility of the differentiated contribution they can make to the organization by applying what they have learned, providing them a mentor who can guide them in applying theory to practice etc.). 

Applying theory to practice requires both sensing the emerging patterns in the organization (so that one can identify the most important needs) and understanding the theories and models deeply enough (to figure out what is core and what can be reinterpreted based on the context and how various theories can be combined to address new or complex situations). Yes, testing (piloting) the recommendation in one part of the organization (ideally where the need is very clearly felt and hence there is more appetite to take the risk of trying out the solution) makes eminent sense as it can give confidence to the stakeholders on the applicability of the (theory and the) recommendations in the context of the particular organization and also give the practitioner a greater understanding of how the various nuances play out. Yes, this also needs brushing up one's fundamentals in social research methods (so that one can appropriately set up the pilot and accurately interpret the results of the pilot) and enhancing one's consulting, business partnering and change management skills. 

I must add that 'applying theory to practice' doesn't imply that we don't value the 'practical knowledge'/heuristics(rules of thumb, mental shortcuts) that comes from experience. The idea is to go beyond them and see if we can get deeper insights into the situation at hand by looking at applicable theories. Most effective solutions result when we are able to combine these two types of knowledge (theoretical and practical) in an appropriate manner! Applying theory to practice and deriving theory from practice are two sides of the same coin!  

Let's look at an example here. The thumb rule on 'span of control' says that the span of control should ideally be between 4 and 7. Now, if we also know the theories governing span of control we would have a better understanding of the factors that can either increase or decrease the ideal span of control (e.g. if the team is geographically dispersed then the span of control should be lower, if the tasks performed by the team members are similar then the span of control can be higher, if the degree of supervision required is high then the span of control should be lower, if the amount of administrative tasks that needs to be performed by the manager is high then the span of control should be lower, if the skill level of the manager is high then the span of control can be higher etc.). This would enable us to make better decision in a particular context as compared to what was possible if we just used the thumb rule. The knowledge of the theory/factors impacting span of control can also help us in another way. It enables us to enable higher spans of control (if we want to do so, e.g. for increasing cost efficiency) by modifying the factors (e.g. by increasing the skill levels of the manager and the team members, using information systems to make supervision easier and admin load lesser etc.) 

Since the primary concern of a practitioner is solving a problem in a particular context, and also considering the typical nature of data relevant for HR related problem solving, a 'grounded theory' approach can also be very useful (as the theory is 'grounded' in the particular data set it is derived from). 

It is highly useful to discuss one's thoughts and learnings with other practitioners within the same organization and also outside the organization (without violating any confidentiality requirements) during the various phases of the initiative as it can give new perspectives especially on the context specific aspects of the theory and its applications. Yes, mentoring other practitioners also greatly enhances one's ability to apply theory to practice! I have also found it highly useful to periodically interact with academics who also do consulting work in the domains that I am working on. It is interesting to note that one of the foundational methods in organization development was 'action research' (research with the intent to facilitate action). In a way, all this points to the way of the 'scholar-practitioner' whose work is focused on the most important issues of context he/she is in while being grounded in theory and informed by research!

Having said all this, we must remember that 'applying theory to practice' is not about any sort of compulsion to apply (force-fit) theories to every situation (and definitely not a compulsion to apply one's pet theories). The idea is just to study the situation and critically assess if there are any theories that are applicable to this situation. If yes, we will go on to evaluate the relationships, explanations and predictions provided by the theories/models and use them to inform our decision-making. It is not an algorithmic process and we need to develop the meta-cognitive ability to choose wisely. While we must be careful not to let our attempt to apply theory to practice short-circuit our observation of the situation, we should also remember that 'all observation is theory-laden' (by the unstated theories/ideas in our mind). Hence, there is nothing like 'pure observation' and the best we can do is to be as aware as possible about the biases that can be created by of both the unstated theories in our mind and the stated theories that we are trying to apply. Even if it was somehow possible to remove all the previous knowledge and theories from our mind so that 'pure observation and response' can emerge, the response would be either child-like or childish and nothing in between!

Remarkable Encounters – Part 2 : Fear

It is said that we discover some parts of ourselves only in the context of our interaction with others. Some of these interactions are so enriching that they leave us feeling more complete, integrated, alive and human. In this series of posts, we will look at the impressions from some of the remarkable encounters I have had. In the first post, we looked at my impressions from the encounter with a remarkable teacher (See Remarkable Encounters – Part 1 : Teacher). In this post, we will look at a constant companion to many of us – fear. Now, fear is not a (legal) person. But, the amount of time many of us spend with fear and the impact fear has on us would make fear more real than many humans in our lives. Hence, fear gate-crashes into this series!

‘Do you have an independent existence?’, I have often wondered. Because it is always ‘fear of something’ and not fear itself that is commonly mentioned. Yes, it can be a general sense of fearfulness, when we can’t identify a particular cause or when there are multiple causes.

Some people say that you are just a label, or an ‘umbrella term’, that we attach to a physiological reactions to danger triggered by the hormones generated by amygdala in the brain, and, that animals also can feel fear though they don’t bother to attach a label to it or talk about it. They just do the fight or flight response and resolve the fear! In humans, the danger can be psychological or ideological in addition to physical ones, with the first two being much more difficult to run away from! Only the innocent, the ignorant or the psychologically damaged are immune to fear!

In my journey with you over the last four decades, I have got to know you a lot better. It is funny that while you are real, you can be caused by both real and imaginary things. The unknown and the unpredictable usually outweigh the known and predictable as the causes. What is rational fear and what is irrational fear (phobia) is not always crystal clear because when and how much fear should be felt is often socially conditioned. You have many shades ranging from mild uneasiness to terror and horror. Fear can be conscious, sub-conscious or even unconscious with the unconscious ones being more difficult to surface and address. Fear can be developed through direct experience or vicariously. Some fears (e.g. fear of snakes and fear of heights) could even have been hardwired into humans during biological evolution. Fear is also powerful motivator (See The power of carrot and stick). Since fear can be conceptualized as chemical, biological, psychological, sociological or even moral reaction or any combination of them, the prescriptions to deal with fear vary widely!  

While you are inevitable, the response to you is a matter of choice at least in humans. You have a great ability to grow if we think too much about you or even when we try not to think about you. And you diminish if we can find something else to occupy the psychological space you occupy. Love is a great candidate to push you out and so are  enthusiasm and purpose. Yes, enthusiasm means ‘’being possessed/inspired by God’’ and love is also not too different! Religion can both take away some fears and create new fears. But spirituality does a better job of taking away fears than creating fears!

Fear is a clean emotion, a useful warning signal, and essential for survival as individuals and as a society. Quite a bit of the power of the state is derived from its ability invoke fear by the threat of punishment. Also, the fear of a common enemy has held together many states in the absence of a common purpose!. 

It is interesting that while humans are pain avoiding creatures, many of them will pay to experience fear, say by purchasing tickets for horror movies. May be, a minimum dose of fear is required! Yes, too much fear can be dysfunctional. Fear is a much more useful feeling that its cousin anxiety, which occurs as the result of threats that are perceived to be uncontrollable or unavoidable. Fear is one of the basic set of human emotions and  the ability to fear is one of the things that makes us human. It is the layers that we build on fear that causes most of the trouble.

The list of things that can evoke fear is practically endless – from death to public speaking and everything in between including polar opposites like intimacy & loneliness, success &   failure and freedom & restriction. But the most debilitating fear is the fear of fear, because (being a second order fear) it escapes our built-in machinery (which is a first order one) to deal with fear! 

Being able to acknowledge the fear and feel the fear without fearing the fear itself has been my greatest learning from my long journey with fear because it enables more constructive and hopeful responses to fear. Interestingly, just being able to name/identify/articulate the fear is highly therapeutic (may be that is why 'getting the ghost to reveal its name' is so important in exorcism rituals!) as it reduces the degree of control/impact the fear has on us. Gradual/controlled exposure to the feared object/situation puts us on the royal road out of the land of fear, which is by working through it. I have also found it insightful to map what my fears are at a particular stage in my life and to examine how they evolve. May be, fear is a useful indicator to facilitate both our external and internal journeys!
